1,000 Orders a Month: When a 3PL Pays for Itself

“When should we move to a 3PL?” is the question we hear most from ecommerce founders. Our answer is simple: once you are consistently shipping around 1,000 orders a month, a 3PL almost always delivers the best value. Here’s the maths behind it.

The hidden time cost of packing in-house

Picking, packing, labelling and tidying up after each order takes most small teams somewhere between 3 and 6 minutes, once you include reprinting labels, finding stock, answering “where’s my order?” emails and booking couriers.

Orders per month At 3 min per order At 6 min per order
300 15 hours 30 hours
1,000 50 hours 100 hours
3,000 150 hours 300 hours

At 1,000 orders a month you are spending roughly 50 to 100 hours a month on fulfilment, and that is before receiving stock, stocktakes, returns and peak periods. That is a part-time to full-time role, often filled by the founder.

The costs that don’t show up on a spreadsheet

  • Space: stock creeps from a spare room to a garage to a leased unit.
  • Errors: every wrong item costs a reship, a return and sometimes a customer.
  • Freight rates: small shippers rarely get the carrier rates a 3PL can access.
  • Opportunity cost: hours packing are hours not spent on product, marketing and partnerships.
  • Peak risk: one big campaign can bury an in-house team for a week.

Why 1,000 orders a month is the tipping point

Below a few hundred orders a month, in-house fulfilment is usually manageable. Between roughly 300 and 1,000 orders a month, many brands start to feel the strain, especially during launches. From around 1,000 orders a month, the time, space and error costs of doing it yourself typically outweigh the cost of outsourcing, and a 3PL’s systems, carrier rates and trained team start working clearly in your favour.

Signs you’re ready, whatever your volume

  • You are about to launch a big campaign or new product line
  • You are running out of space
  • Picking errors or delays are showing up in reviews
  • You want to sell wholesale or into New Zealand
